Case Study / ServiceNow Platform
Bain Capital / Private Investment

Bain Capital is building toward
agentic IT with Echelon.

A three-person team maintains ServiceNow for the entire firm. Echelon is how they're taking on rebuilding a 15 year old platform in prep for AI & ensuring usability for 2,000 business users.

The Bain Capital mark
15 years of tech debt modernized
Instance history and customization, now modernized and documented as the platform moves to a fresh instance, completed in weeks with Echelon
2.7× team capacity
Unlocked for the existing ServiceNow team with no new hires, giving them back 12,000+ hours a year for the work that matters
Clean, AI-ready instance
Clean CMDB data, current documentation and governed workflows: the foundation agents have to run on cleaned end to end
The Engagement

Bain Capital wants an IT department run with AI, from how the core systems are implemented & maintained to how business users interact with these systems.

ServiceNow was deployed to the business in 2011 and has been customized ever since, with almost nothing written down. Getting ServiceNow AI ready meant a complete rebuild, an impossible task for a 3 person team.

Echelon's AI workforce unlocks the capacity gains to make this vision a reality. With the instance mapped, Echelon has backfilled CMDB descriptions across the application estate, consolidated duplicate CIs against live incidents, surfaced 703 unpublished software models and found the catalog gaps.

Echelon does the heavy lifting: the discovery, planning, building, testing, documenting. Bain's team monitors & approves.

The platform is modernized and documented, with documentation evolving as the platform evolves. This is allowing the team to deploy agents with confidence.

The Business Challenge

A 15 year old instance left business users working around ServiceNow, with no clean instance to deploy AI.

Bain Capital onboarded ServiceNow in 2011 and has customized it ever since to meet its growing needs. Over a decade the instance drifted far enough with so little documentation that nobody could say how a given process actually worked. A 3-person team, many relatively fresh to the business, were expected to maintain it while leaders were left with little visibility to make critical decisions.

The platform had become so arcane, the business stopped even asking for changes & extensions, instead beginning to work around it. Work that belonged in a governed workflow moved into inboxes and spreadsheets instead. Every detour was process the ServiceNow platform could no longer see.

The goal was to get Bain to agentic ServiceNow: agents and skills running on the platform, and effective employee chat solutions. The legacy state made that impossible. Service Operations Workspace was switched on and Agent Assist came back blank, plugins sat misconfigured, and a decade of knowledge articles had gone stale.

As Alex Wong puts it: “we have no live chat today in the sense that every chat is either a live human or a ticket. So we have no analysis, no chat, no deflection.” Reaching a clean core meant a complete rebuild, leaving Bain's existing ServiceNow team with an insurmountable mountain of work & no budget to add to the team.

“The platform was so old, I tried to turn on Service Operations Workspace, and Agent Assist, the capability, was blank. It was not even returning any information.”

The Goal

Rebuild the foundation for AI.

“The ambition: agentic IT on a modern foundation.”

Alex WongAlex WongDirector of IT Support Operations, Bain Capital
01 / Workflows

Modernize the platform.

Move legacy workflows into Flow Designer and run parity testing across the old and new instances.

02 / Foundation

Decide what moves forward.

Assess integrations, data, reports and bespoke processes to decide what to migrate, rebuild or retire.

03 / AI Readiness

Make room for agents.

Return to out-of-the-box capabilities and improve the knowledge and processes that agentic ServiceNow depends on.

The Delivery

Echelon gives Bain's existing team 2.7× the capacity, unlocking their rebuild without a consulting SOW.

Bain Capital deployed Echelon as a software tool to their existing ServiceNow team. Any team member can assign Echelon any task and Echelon completes the work end-to-end, asking clarifying questions, surfacing considerations, & documenting every step.

For the ServiceNow team, Echelon cuts days of work out of every work item, especially as a team inheriting a decade old platform. For their leadership team, it provides immediate visibility to understand where they needed to invest resources.

Complete instance awareness, delivered in minutes.

“If I pick up an incident in production and ask Echelon to look into it, it's fantastic at checking what the problem is, identifying the root cause.”

Bain's ServiceNow team put Echelon to work on:

Workflow to Flow Designer migration

Ready for the re-platform

CMDB description backfill

Across the application estate

Duplicate CI consolidation

Cross-referenced against live incidents

Software model audit

703 unpublished models surfaced in a single prompt

Catalog item gap analysis

Across the hardware asset lifecycle

Change release notes

Compiled automatically ahead of CAB

Update set analysis

And prioritised technical debt reporting

Incident root cause analysis

On the production instance

Engineering Capacity

An autonomous IT engineer. Human control.

Bain Capital is building Echelon into its delivery process. ServiceNow actions turn incoming requests into proposed stories and technical designs, so engineers can review the approach before asking Echelon to build.

AI Readiness

An instance ready to deploy AI today.

Agents fail on bad data. Agent Assist drawing on knowledge articles nobody has retired, a Virtual Agent routing against catalog items that no longer match the process, a CMDB whose description field holds something other than the description. That groundwork has to be true before anything agentic is worth switching on.

“The whole point of the refresh and bringing in Echelon,” Alex Wong says, “was so I could quickly evolve the existing processes, the knowledge base and everything, so that we could get to an agentic use case.” Descriptions backfilled across the application estate. Duplicate CIs consolidated and cross-referenced against live incidents. 703 unpublished software models surfaced in a single prompt. Catalog gaps mapped across the hardware lifecycle, and update sets analysed into a prioritised view of the technical debt underneath.

The operating model has moved with it. When an enhancement request lands in the queue, Echelon takes on the bulk of the work. It drafts the user story for the team to polish; Echelon then writes the technical detail of what it intends to build, and only once that is approved does it build. The human sits at every gate rather than doing the work.

“Instead of thinking about where to embed the AI, I want them to start thinking about where to embed the human.”

The Business Outcome

A ServiceNow team ready for the future of Bain.

The platform team no longer moves blind. A decade-old instance that nobody could explain is now something anyone can query, and the answers come from the live instance rather than documentation that was never written. Leaders can see what the platform holds and what it costs, and process owners answer their own questions instead of joining a queue to ask them.

Capacity has changed shape too. What would have meant a hiring plan, a search and a budget request is instead a predictable software line item. The team that was too small to attempt a rebuild is now running one in-house. The audits, backfills and bulk operations that never reached the top of the queue get done.

Most of all, the business is back on the platform. Critical processes that had drifted into inboxes, spreadsheets and chat threads run on ServiceNow again, with approvals, an audit trail and access controls attached to every one of them. Every workflow that returns is one more the platform can see, govern and improve.

That is what AI readiness looks like. As Bain grows, the platform grows with it & documentation remains up to date. Workflows, processes, & core CMDB data remains clean, so AI returns the right answer every time.

“An agentic outcome on ServiceNow was only possible with Echelon, given the legacy state.”
